Most small businesses get stuck for one simple reason: Nobody knows exactly who owns what.
People help where they can, but responsibility is shared, so mistakes get repeated, and growth slows down.
This week’s action step: Create a Hat Document for every role in your business.
Your goal: clear roles, real accountability, and smoother processes.
How to do it in one hour
List every person in your company.
Include full-time, part-time, and freelancers. Add their current job titles and the main areas they work in.Write what each person is responsible for.
Be specific. What are they fully accountable for? What must they check or deliver each week? What decisions can they make without approval?Check if the current setup works.
Are tasks duplicated or unclear?
Does every process have an owner?
Is anyone doing tasks that do not fit their role?
Ask your team to document what they do.
Encourage everyone to write down their main recurring tasks, including details only they know. This is not to replace them, but to protect the business.
If someone is ill, on holiday, or leaves, the work continues without chaos.Review and finalize each Hat Document.
Each one should fit on one page:Role: [Title]
Reports to: [Manager or Owner]
Main Responsibilities: [3–5 bullet points]
Key Tasks: [Recurring actions]
Decisions Allowed: [Where they have authority]
Handover Guide: [What others need to know to step in]
What you gain in the first week
Clear accountability and fewer crossed wires.
A foundation for writing real SOPs and workflows.
A stronger, more reliable team structure.
Peace of mind knowing that the business can run, even if someone is away.
Your action for today:
Block one hour next week to start with one role. Define the hat, write down the responsibilities, and review it with your team. Clarity creates calm and calm creates growth.
